Why it's moderate: You know there's a problem, but you haven't validated your solution yet.
Example: "18 customers in exit interviews mentioned they couldn't get teammates to adopt the tool."
What's missing: Proof that your solution (e.g., collaborative onboarding) will solve the problem.
Level 4: Solution Validation (Strong Evidence)
What it is: "Customers confirmed this solution would solve their problem."
Evidence: Prototype testing, mockup feedback, concierge tests, or beta usage
Why it's strong: You've de-risked the solution. Customers have seen it and validated it works.
Example: "We built a Figma prototype of collaborative onboarding, tested with 10 trial users, and 8/10 said 'this solves my problem.'"
Level 5: Usage Validation (Strongest Evidence)
What it is: "We shipped a minimal version, and customers are using it."
Evidence: Real-world adoption and behavior data
Why it's strongest: Customers are voting with their usage, not their opinions.
Example: "We shipped collaborative onboarding as a beta. 67% of new trials use it, and accounts that use it have 2.3x higher activation rates."
The rule: Move up the validation ladder before you commit to large investments. You don't need Level 5 evidence to start, but you should aim for Level 3-4 minimum.
How to Validate at Each Level

Level 2 → Level 3: Problem Validation
Goal: Confirm the problem exists and matters to customers.
Methods:
- Customer interviews (best): Ask open-ended questions about workflows, pain points, and desired outcomes

- Churn interviews: Ask "why did you leave?" and dig three levels deep

Level 3 → Level 4: Solution Validation

- Beta: Ship to 30% of new trials

The Validation Decision Matrix
Not every decision needs the same level of validation. Use this matrix:

Response: Better question: what if you ship this first and no one uses it? Competitors shipping something doesn't validate that it's the right solution. Validate independently.

If you can't confidently answer these questions, don't build yet. Invest in validation first.
Building a Validation Culture
The best product teams make validation a habit:
Weekly ritual: Review what you validated this week. What did you learn?
Sprint kickoff: Before starting work, ask: "What's our evidence that this is the right thing?"
Feature proposals: Require Level 3-4 evidence before any feature gets prioritized.
Post-launch reviews: 30 days after shipping, review adoption and usage. Did the validation hold up?
